Maersk and Keelvar: sourcing automation still needs buyer-controlled authority

Maersk’s named Keelvar deployment shows how optimisation and rules-configured RFx workflows can scale sourcing activity without establishing unconstrained machine buying. The practical lesson is to govern data, thresholds and hand-offs before expanding automation.

A large logistics buyer may have many valid ways to assign lanes, carriers, equipment and suppliers. The difficulty is not simply finding a vendor. It is evaluating a very large constraint set, running repeatable requests for proposals and auctions, and ensuring that a faster workflow does not silently become an unauthorised commercial decision.

A genuine deployment, but not independent machine buying

A.P. Moller–Maersk uses Keelvar for sourcing optimisation and rules-configured RFx workflow automation. Adam Brown, Maersk’s Technology Platform Leader for Procurement, described a remit covering source-to-pay technology except invoicing, including third-party tools, Maersk-built systems and integration. First-mile logistics was the immediate focus, with middle- and last-mile extension intended; RFPs and e-auctions operate across categories. 1

Brown’s first-mile example combines lanes, truckers, vendors, equipment or container types and customer-preferred suppliers. He said the full North American formulation involved 24 quadrillion permutations. That illustrates scenario complexity, not savings. Keelvar distinguishes optimisation and analysis that support human action in complex tenders from bots that automate routine work such as invitations and bid monitoring, with sourcing-team governance retained. 1 2

The vendor customer story says Maersk implemented Sourcing Optimizer and Autonomous Sourcing across spend categories and attributes 200 RFPs in the first month to Brown. 3 This is a named-customer, vendor-hosted claim, not an audited result: the source does not define an RFP, give a start month, provide an eligible-demand denominator or show how many events reached an award. It is not evidence of 200 touchless supplier awards, contracts or savings.

The useful controls sit in the hand-offs

Brown described an internal Maersk procurement pipeline tool with Maersk-specific guardrails. A request carries a project name, candidate vendors, category and region; a governed next action creates a Keelvar event using the appropriate template and returns the result. He placed that flow within a larger chain covering supplier onboarding and validation, contracting, rate repositories, environmental, social and governance work, and contract operationalisation into enterprise resource planning. Application programming interfaces implement governance, law and guardrails. 1

The same account says integrated paths without a person need explicit boundaries, and Brown checks optimisation formulas generated from natural-language input. Keelvar’s product page describes configurable supplier lists, valid-bid conditions, approval thresholds and escalations. Those are advertised capabilities, not proof of Maersk’s configuration. 4 The record does not establish unconstrained supplier selection, contract signing, payment or negotiation by the system.

Scale is visible; impact is not

In a December 2024 webinar, Brown recalled about 3,000 events, 30,000 bidders and 6,000 scenarios in the year at an unspecified earlier reporting point. He described 300–400 events per month as the then run rate and roughly 1,000 per month as a desired future scale. The latter was an aspiration, not an achieved result. 1

An April 2025 testimonial says rollout began with 50 power users, reached several hundred and was beyond 300 events per month; its page says Maersk uses Keelvar globally for eSourcing. 5 These figures have no published definitions for active user, event, bidder or scenario, and no eligible-spend, authority, error-rate or reporting-period baseline. No Maersk-specific saving, return on investment, cost avoidance, cycle-time distribution, supplier-response result, award-quality measure, environmental outcome or price is public. Generic Keelvar claims of up to 90% workload reduction and 25% cost reduction are not Maersk outcomes. 2

An illustrative operating test for a buyer

For an illustrative distributor or manufacturer sourcing transport, begin with low-risk requests whose project, supplier eligibility, category, region, template and constraints are complete and machine-readable. Version bid data, scenarios and award recommendations. Let the system route requests, invite suppliers and analyse responses, while named procurement owners retain authority over unusual bids, threshold breaches, missing data, exceptions, awards and commitments.

Test reach separately from impact. Count events, bidders, scenarios and users, but also measure cycle time against a defined baseline, recommendation quality, correction and exception rates, supplier response and downstream contract or rate accuracy. Record the source data, rule version, approver and system acknowledgement at each hand-off. The Maersk case suggests that the bottleneck shifts to master data, contract and rate integration, and exception governance—not simply to the ability to generate another event.
